Situation

A rollup strategy involving a platform and five add-on acquisitions was failing to realize projected synergies. tracking was sporadic, and SG&A duplication persisted across the entity.

Action

We established a rigid Integration Management Office (IMO) framework:

• Synergy Tracker: Deployed a line-item tracking tool to monitor cost take-out and revenue cross-sell vs. the deal model.
• Governance Model: Installed a steering committee with specific decision rights to resolve integration bottlenecks.
• Functional Accountability: Assigned specific synergy targets to functional owners, tied to performance reviews.

Outcome

The intervention accelerated synergy capture and rapidly eliminated SG&A duplication. The board gained clear visibility into the "net" value creation of the buy-and-build strategy.
